Compost That Won't Rot: Find the Cause and Get Decomposition Going

When your compost heap just rots into slime instead of turning to humus, it's almost always one of four usual causes. Here's how to make the diagnosis, kick-start decomposition with turning and a nettle starter, and avoid the classic mistakes.

You filled the bin faithfully, peelings, grass clippings, coffee grounds, and a year later you're poking around in a wet, slimy layer that looks exactly like it did going in. No warm, crumbly humus, just a putrid mush that reeks when you dig it over. That's not bad luck, and it's not a sign that you're too clumsy to compost. It's a diagnosable problem, and usually one of the same four causes is behind it.

How to tell that decomposition has stalled

A healthy heap tells you how it's doing. Before you change anything, read the signs first. Push your hand in: shortly after building it, the middle should feel noticeably warm, 40 to 60 degrees is normal. Give it a sniff: good compost smells of forest floor, of damp earth. And look at the structure, is everything stuck together in a dense mat, or is it loose and shot through with crumbs?

  • Cold and unchangedNo warmth after weeks, the waste is visibly undecomposed. Usually missing mass, nitrogen, or moisture.
  • Putrid stenchSmells of ammonia or rotten eggs. The heap is too wet and airless, it's rotting instead of decomposing.
  • Dry and strawyBone dry, no progress. The microbes are dying of thirst, it's short on water and green material.
  • Mould nest and fungus gnatsWhite fungal threads and clouds of gnats signal an imbalance, usually too much wet green on too little structure.

Once you can tell these four pictures apart, you've done half the work. Because every diagnosis points to a clear action, and none of them needs an expensive product from the garden centre.

The four levers everything hinges on

Composting isn't magic, it's feeding. Billions of bacteria and fungi are at work in your heap, and they need the same things you do: something to eat, something to drink, and air to breathe. Take away one of these and they down tools. Four factors decide between success and rot.

The balance of green to brown is the most important lever. Green material (kitchen scraps, grass clippings, coffee grounds) supplies nitrogen and is moist. Brown material (autumn leaves, straw, shredded prunings, cardboard) supplies carbon and structure. Tip only green onto the heap and it clumps and rots. Microbes need roughly twice as much carbon as nitrogen, which is why brown has to be the larger share by volume.

Moisture is the second factor. The heap should feel like a wrung-out sponge. Grab a handful and squeeze, and at most one or two drops should come out. Too wet drives out the air, too dry slows the microbes down.

The third factor is air. Bacteria that work with oxygen are fast and odourless. When the heap collapses in on itself and turns airless, putrefying bacteria take over, and those stink. The fourth factor is mass: below about a cubic metre a heap can't hold its heat, it cools too fast. A small balcony composter rots more slowly for that reason, which is normal and not a fault.

In autumn, gather a sack of dry leaves or shredded twigs and stand it next to the composter. That way you have brown material on hand all year to balance out moist kitchen scraps straight away. This very reserve is what most rotting heaps are missing.

Getting green and brown right

In practice you don't need to weigh anything. The rule of thumb: for every layer of moist green material, add roughly twice as much loose brown material. Mix the two as you fill, and you save yourself the big clean-up later. A heap that's well mixed from the start rots almost by itself.

Compost isn't a rubbish bin, it's a cooking pot. What you put in the top decides what comes out the bottom.

Old gardener's rule

Some materials deserve special attention. Grass clippings are tricky: fresh and piled on thick, they clump into an airtight, stinking layer. Let them dry for a day, or mix them straight in with plenty of leaves. Coffee grounds count as green material despite their brown colour, they're rich in nitrogen. And autumn leaves from walnut or oak rot more slowly because they hold a lot of tannins, so add them in smaller amounts.

Cooked leftovers, meat, fish, and cheese don't belong on an open compost heap. They attract rats and putrefy rather than decompose. Root weeds like ground elder or couch grass and seed-bearing weeds also survive a lukewarm heap and sprout again later in the bed.

Turning is the real turbo

When a heap stalls, there's one action that almost always helps: turning. You shift the whole heap over, outside to inside, bringing in air, spreading the moisture evenly, and giving the microbes fresh material in new places. No bought accelerator replaces that. Turned two or three times a year, even a sluggish heap becomes soil within a few months.

  1. Pick the right moment

    Turn it when the warmth in the middle eases off, usually after three to five weeks. That shows the first hot phase is over and the microbes need fresh oxygen.
  2. Turn outside to inside

    Set a second bin or a tarp beside it. Shovel the outer, still-raw layers to the inside and the half-finished core to the outside. That way it all rots evenly in the end.
  3. Check structure and water

    If it's too wet and sticky, mix in dry leaves, straw, or shredded prunings. If it's bone dry, water it layer by layer with the can as you turn.
  4. Inoculate with finished compost

    Toss in a few shovels of mature compost or garden soil. It brings the right microbes and earthworms along and restarts decomposition.

The nettle starter: nitrogen the garden supplies itself

When your heap stays cold and simply won't get going, it's almost always short on nitrogen, meaning green material. Instead of buying expensive compost accelerators, you fetch the nitrogen from the edge of the bed. A nettle (Urtica dioica) is a nitrogen indicator: where it grows vigorously, the soil is rich, and it passes exactly that richness on to your compost.

For an extract, cut one or two buckets of fresh nettles, put them in a barrel, and cover them with rainwater. After a few days it starts to ferment. Pour this young extract, still before it turns into strong-smelling liquid manure, diluted over the dry spots of the compost. The nitrogen boost wakes the bacteria, and the heap grows noticeably warmer. Comfrey (Symphytum officinale) works too, its deep roots also draw up potassium.

How can you tell the starter has worked? By the earthworms. Once the hot phase is over and the heap cools to soil temperature, compost worms move in and turn the pre-rotted matter into fine, crumbly humus. A heap full of worms is a healthy heap. If they stay away, it's usually too wet, too acidic, or too dry for them.

A second good indicator is colour: over the weeks, colourful kitchen waste turns a uniform dark brown. When you can no longer make out individual ingredients and only smell earth, you're nearly there.

When the compost is ready

Mature compost is dark, crumbly, and smells of fresh forest floor. You recognise it not by the calendar but by your nose and your fingers. A simple test: fill a pot with some compost, sow cress in it, and set it on the windowsill. If it germinates thick and green, the compost is ripe and plant-friendly. If it struggles, it's not through yet or too raw.

Sift finished compost through a coarse grid. What falls through goes on the bed, the coarse remnants go back into the new heap and inoculate it with life straight away. That closes the circle, and out of what was once a putrid mush comes the best soil you could ask for. How to then use this mature compost for feeding, without overfeeding, is a story of its own.

Common questions about compost that won't rot

Why won't my compost heat up?
Usually it's short on mass, nitrogen, or moisture. Below about a cubic metre a heap barely holds its heat. Add more moist green material, get it to a wrung-out-damp state, and turn it once vigorously so air gets in.
My compost smells putrid, what should I do?
A putrid smell almost always means too wet and too dense. Turn the heap over and mix in plenty of dry brown material, so leaves, straw, shredded prunings, or crumpled cardboard. That brings air and structure, and the stench disappears within a few days.
How much green and brown goes into compost?
As a rule of thumb, about two parts brown material to one part green. Brown is dry, carbon-rich matter like leaves and shreddings, green is moist, nitrogen-rich matter like kitchen scraps and grass clippings. Best to mix in layers rather than piling everything up separately.
Does bought compost starter really speed things up?
The effect is slight. What a heap really needs is air, the right ratio, and a bit of nitrogen. A few shovels of finished compost or a diluted nettle extract bring the same microbes and the same boost, but cost nothing.
How long does it take for compost to be ready?
With a good mix and two or three turnings a year, compost is ripe after about six to twelve months. A heap that's never turned often takes two years. It's ready when it's dark and crumbly, smells of forest floor, and the starting materials are no longer recognisable.
